If you paid an agency and the customers never came, the ads probably did bring people in. The problem lives after the click: the slow reply, the quote nobody followed up on, the customer nobody can trace. Before you switch agencies, find out where customers are slipping away, because replacing only the people who run your ads rarely fixes it.
Agencies deliver clicks. You need customers.
Most agencies work up to the click. They build the campaign, send a report full of reach, likes and clicks, and whatever happens next is on you.
But clicks don’t pay the bills. In 30 years of selling, I learned that activity is not a sale: a store full of window shoppers doesn’t pay the rent. Ads work the same way. A dashboard full of nice numbers can hide an empty calendar and flat revenue.
And there’s another problem: ad platforms change every week. Anyone still working the way things worked a few years ago watches delivery drop and can’t tell why.
5 signs the problem isn’t (just) the ads
1. The report talks about reach, never about customers
If the monthly report shows impressions, likes and clicks but never answers “how many customers came in,” the agency is measuring what’s easy to measure, not what matters to you.
2. Nobody knows which ad each customer came from
Without tracking from click to sale, you cut the ad that was working and keep the one that only spends. The platform is in the dark too: it doesn’t know who became a customer, so it can’t find more people like them.
3. The same ads have been running for months
Today the platform uses the ad itself to find the right audience. With two or three creatives running for months, it runs out of new material to test and delivery gets tired.
4. The campaign optimizes for clicks or messages, and stops there
The platform delivers exactly what you ask for. If your account only reports “someone sent a message,” it will look for people who send messages, not people who buy.
5. What happens after the click is nobody’s job
A message arrives at 10 p.m. and gets answered the next day. The customer asks for a price and disappears. Someone asks to be called next week and nobody remembers. That is the most expensive leak, and it usually isn’t in any agency contract.
3 questions to ask your agency today
Bring these to your next meeting:
- How many new ads went into the account in the last 30 days?
- Is the campaign optimizing for clicks, messages or closed customers?
- Can you tell me which ad each customer came from this month?
If the answers are vague, you already have a clue.
What to do before you switch
- Test your own response time. Tonight, text your business from someone else’s phone as if you were a customer, and time how long the reply takes. Do it again on Saturday.
- Make sure the accounts are in your name. Ad account, pixel, page and data should belong to you, so nothing is lost if you change partners.
- Find out where customers slip away. Ads, reply, follow-up or closing: each leak has a different fix.
What to demand from your next partner
Another ad manager is not enough. You need someone who takes care of everything from the click to the customer:
- An answer right away, 24 hours a day, in the customer’s language, including late at night and on weekends.
- Follow-up that doesn’t depend on anyone remembering: the AI creates the tasks, updates the pipeline on its own and reaches back out to whoever went quiet or asked to talk later.
- End-to-end tracking: you know which ad each customer came from and which ad pays for itself.
- Data sent back to the platform: the ads learn who becomes a customer and start bringing in more people like them.
- Constant study: when the algorithm changes, the strategy changes with it.
